Cross-pod momentum Β· Last run: updating…

LaunchedThree pods plus the ICP Validation Initiative moved real things forward this week, and the cumulative weight of it is hard to ignore…

Origin closed a debt arc that has been sitting in the codebase for longer than anyone wants to count β€” BulkInsert pathology patched, NuGet vulnerabilities cleared, legacy payment debris swept out. Orion got itself to the edge of Morey's Mariner's Pier opening with the heaviest work done: Stripe payouts running in production, .NET 10 migration finished, voucher lifecycle live with Morey's buddy passes, entitlement redemption complete. Reporting merged GL Entry to Power BI, caught and patched a schema break in orders_tickets before it became a support ticket, and shipped Insights V2 access management. And on the ICP Validation Initiative, Mercedes (Origin) ran two product calls β€” Natural Bridge Wildlife Ranch and Gilroy Gardens β€” and surfaced a theme that's starting to take shape around what operators actually need from customer research. Four threads, all of them moved.

On the PadNext week has a fixed point: Morey's Mariner's Pier opens Friday. Everything bends toward that…

Orion's two remaining items β€” scanner gateway combine and balance check β€” are the last mile, and the RDS CPU saturation issue is the one thing the team is watching closely, the thing that gets checked before anyone sleeps. Origin opens 3.84 with four customer escalations already in the queue β€” that release ships into a live problem set, not a clean runway. Reporting kicks off the Mission Control beta with the first 12 customers, which is the moment the project stops being an internal proof of concept and becomes something operators actually touch. ICP either finds a way to turn what Mercedes learned into a signal that shapes Q3 direction, or that research sits in a document somewhere and fades.

The MissionThis is the kind of week where you can feel the spring season assembling itself in real time…

A lot of things that were in-progress are now done, and the things that aren't done yet have names and owners and deadlines that mean something. The next five days don't feel hypothetical. The team ran hard to get here, and Friday is going to tell us something.

ICP Validation Initiative
Reporting friction is the story
Two interviews this week by Mercedes (Origin) β€” Natural Bridge + Gilroy. Reporting pain is showing up across every ICP. Likely a Q3 strategic call, not a feature.

What Shipped

Pod Pulse β€” ORIGIN Release 3.83 shipped this week, and with it, a few things Origin has been carrying came down. The worst of the BulkInsert pathology got cut. Legacy payment debris came out of the schema. The NuGet vulnerability count hit zero. None of those are headline numbers, but they're the kind of work that makes the next year of releases cleaner. The week didn't end clean, though. Cook Museum, Wings & Waves, and Island H2O still have open escalations, and those are the four blockers Origin is walking into 3.84 with.

Next Week's Focus

  • Deploy release 3.84 β€” POS print perf, deadlock resolution, Headless API package inventory validation.
  • Complete PCI DSS 6.4.3 CSP Phase 1 + Google Wallet digital wallet header images.
  • Resolve high-priority customer escalations (Cook Museum, Wings & Waves, Island H2O).
  • Advance Insights V2 report restriction + pinning with admin-only access.
  • Continue RocketOffice/Ember client separation, NLog migration, AutoMapper removal.
Pod Pulse β€” ORION Morey's Mariner's Pier opens Friday, which means Orion has one day to close two things: scanner gateway combine and balance check. Everything else landed this week. Stripe payout tracking went to production. The .NET 10 upgrade is complete across the codebase. Entitlement redemption is done. The voucher lifecycle is live, Morey's buddy passes included. The team covered a lot of ground. The one thing people are watching is RDS CPU saturation from a report runner retry loop that's hitting harder than expected. That gets resolved or it doesn't, and Friday is the answer.

Next Week's Focus

  • Deploy scanner gateway combine mode + balance check β€” complete advanced reader functionality.
  • Finalize membership activation from POS + active entitlements display for Morey's waterpark opening (Jun 12).
  • Complete gift card payment acceptance + custom value issuance for refund support.
  • Advance membership photo capture (presigned URL upload).
  • Resolve report runner retry loop (RDS CPU saturation).
  • Continue E2E test automation expansion + AM/PM pass implementation.
  • Complete admin terminal management UI + hardware creation workflows.
Pod Pulse β€” REPORTING / DATA Reporting did the work nobody puts on a slide. They merged GL Entry to Power BI prod, which keeps RM3 moving. They caught and patched a schema break in orders_tickets before it hit prod and before anyone downstream had to find out the hard way. Insights V2 shipped access management with fine-grained restrictions and a Favorites tab β€” quiet features that matter when you're running multiple operators out of one account. Four customer-specific reports went out the door. Next week they kick off Mission Control beta with the first twelve customers, which is the moment this project stops being internal.

Next Week's Focus

  • Complete Cook Museum Roster + MOC Compressed Manifest (pending Staging DB setup).
  • Advance Membership Sales / Coupons / Gratuities through production review + QA.
  • Complete April 2026 report modifications.
  • Execute Insights V2 Mission Control automation for the initial 12-customer beta cohort.
  • Continue Pontoon Saloon custom report + retail ticket scan data inquiry.
  • Advance Stripe Payments ODS + Ticket Scanning Insights.
  • Complete persona work + finalize 2nd-quarter product roadmap updates.
ICP VALIDATION INITIATIVE Mercedes (Origin) ran two product calls on the ICP Validation Initiative β€” Natural Bridge Wildlife Ranch on the 14th and Gilroy Gardens on the 15th. The word that kept surfacing was reporting, and not in the way you'd expect. The complaint wasn't that the data is wrong. It was that operators spend an hour or three a day stitching exports together just to understand their own numbers. One pattern worth naming: operators choosing workflows that break their own reporting just so they can get through a Saturday. That's not a feature request. It's a Q3 strategic question. Sola timeouts are the side-channel to watch.

Field Signals 4

  • Reporting friction β€” broad across ICPs. Gilroy spends 1–3 hrs/day stitching exports in Excel. Natural Bridge cites trust erosion + cash-vs-accrual mismatches. Foundational, not feature gap.
  • Sola transaction timeouts β€” pattern emerging. Need % of customers affected and whether tied to recent launches.
  • Operational vs. data tradeoff β€” customers picking workflows that break reporting just to operate efficiently. Suggests deeper system-design tension.
  • Chargeflow / chargeback handling β€” exploring integration. Need to confirm broader demand.

Recent Conversations 4

  • Natural Bridge Wildlife Ranch Β· Apr 14, Safari Parks β€” core theme is simplicity. Capable system, too much effort to operate. Top priorities: Tours (revenue), Reporting (trust), F&B/POS. Cost-vs-value perception shaky; value coming from support, not the product. Full notes β†’
  • Gilroy Gardens Β· Apr 15, Theme Parks β€” scale is breaking ops + trust. Top priorities: Memberships (guest impact), Reporting (decisions). Open to design-partner role. Multi-system stack (Micros, Yellowdog) β†’ strong Toast integration candidate. Full notes β†’
  • Maine State Ferry β€” feedback review. Recommendation: don't pull commuter pass requests into active dev yet β€” validate as isolated vs. broader pattern across ICPs first. Review β†’
  • Argosy β€” exit interview. Did not churn over missing features or slow delivery β€” wanted preferred vendors with specialized expertise. More sophisticated customers will judge speed AND quality of execution more harshly. Takeaways β†’

Decisions Needed 3

  • Sola timeouts β€” potential revenue risk if transactions fail. Decision: treat as broader reliability concern, or monitor?
  • Legacy Whale Watch (GOM changes) β€” large deal but requires major Guest Order Management investment. Current stance: not aligned with broader roadmap unless firm expansion commitment lands.
  • Tradeoff reminder: Q2 roadmap is committed (Toast, Family Memberships, Gifting). New work likely impacts Q3 or displaces something.

Investigation Queue

  • Reporting investigation β€” confirm "top 3 problem" classification across CX-touched accounts.
  • Sola data β€” gather active-customer count and timeout %.
  • Chargeflow β€” surface usage data; assess broader integration demand.
  • Compare Reporting team's Q2 roadmap to surfaced pain points; align internally.
  • Continue interview cadence β€” line up next two operator conversations.

Pod Capacity & Bandwidth Q3 2026 forecast Β· v3 Work in progress

Capacity sourced from dev-status-bot Β· trend-data.json β†— (also rendered at rocketrez-labs.com/dev-metrics β†—). 42-week per-pod issues_completed history, Monte Carlo over 13-week Q3. Hover Methodology for details.
WIP v3 model β€” aligned with dev-status-bot. Capacity = issues completed per Saturday-Friday week from the canonical engineering metrics pipeline. Pod splits use real team_id mapping. Reporting drops to a real measured 3.2 issues/wk (vs my earlier 28%-share guess) β€” and flips to overcommitted on Q3 commits. Numbers are directional; T-shirt sizing for demand still needs pod-lead review.
Cross-pod read (v3). With per-week issues_completed from the dev-status-bot pipeline, the picture sharpens. Origin averages 19 issues/week β†’ Q3 P50 of 245 against 151 of demand β†’ +94 issues bandwidth (38% headroom), 99.6% P(meet). Orion averages 19.4/week β†’ Q3 P50 of 250 against 138 β†’ +112 bandwidth (45% headroom), 99.3% P(meet). Reporting flips dramatically: real measured throughput is just 3.2 issues/week β†’ Q3 P50 of only 41 against 71 of demand β†’ βˆ’30 issues (-73% headroom), 0.2% P(meet). The RM4 Telerik kickoff alone (XL Γ— 0.25 = 15 issues) is more than a third of Reporting's expected Q3 capacity. Net: room for new commits in Origin and Orion in Q3; Reporting's listed roadmap is already past the team's measurable ceiling.
